50+ client platforms shipped as technical lead — agency case study

I joined Dixeam as a developer in 2015, while still studying, and became full-time technical lead and partner in 2018. Through 2022 I led a team of 20+ developers shipping client platforms across PHP, Node.js and JavaScript stacks.

The problem

An agency lives on repeat business. Shipping one good project is easy; shipping dozens across different stacks with a growing team, and keeping clients coming back, takes process as much as code.

As technical lead, my job was both: deliver the technically hard projects, and build the standards that let 20+ developers deliver consistently without me reviewing every line.

What I built

Standards before scale

With 20+ developers on many projects at once, quality can’t depend on who happens to be on a project. Shared standards, mandatory code review and consistent deployment workflows cut post-release bugs by about 30%.

Pick the stack per client, not per habit

Clients arrived with different needs and existing systems, from Shopify stores to enterprise search. Covering Laravel, Node.js, React and Vue, plus MySQL, MongoDB, AWS and GCP, meant the team could fit the project instead of forcing every project into one stack.

Challenges and how they were solved

Keeping clients for years

Retention comes from what happens after launch: support, quick fixes and a team that knows the codebase. More than 80% of clients stayed on, and some engagements, like PulseTrainings, continue today.
